Most brand work is bought once
A project, delivered, and then left alone. This is the opposite arrangement. It treats a brand as a condition that has to be maintained rather than an asset that gets produced, and it puts one accountable party on that condition.
And nothing announces when it stops working
A message that worked in January can stop working by June without becoming wrong. A competitor repositions. A customer’s language shifts. An AI system starts describing the business differently to the people who were about to buy. None of that shows up as a broken deliverable. It shows up as slow, unattributed decline, which is precisely why nobody is assigned to it.
“We already have an agency.”
“Ongoing responsibility” is how every agency describes a retainer. This is a familiar arrangement with better language.
That reading would be earned if the work were not measured. What separates it is that the conditions are stated in advance, two of the three it protects are measured rather than asserted, and the measurements are run by systems that are capable of returning a bad result about us.
An arrangement that cannot produce an unflattering reading about its own performance is not accountability. If your agency already carries a stated, measured condition and reports against it when the reading is bad, keep them. If nobody does, that gap is what this is.

What it is not.
Six things this gets mistaken for. Each one is a real arrangement that a business can buy, several of them are worth buying, and none of them is this.
A retainer for more deliverables
Buying twelve months of output instead of three is a payment schedule, not a different arrangement. The distinguishing feature is that somebody is responsible for a condition, not for a quantity.
Rebranding on a schedule
The core is deliberately stable. What adapts is execution: how the business is described, where it appears, what evidence it carries, and what it must respond to. A business that changes its core annually does not have an adaptive brand, it has an unresolved one.
Marketing automation
Automation executes decisions faster. This discipline is about noticing that a decision has stopped being correct, which is a judgment problem and gets worse, not better, when the wrong decision is executed more efficiently.
A dashboard
Measurement is necessary and it is not the work. A dashboard reports that something moved. Somebody still has to decide whether it matters, what to do, and then be answerable for whether it worked.
AI visibility work
